The best way to turn a 4-hour VOD into Shorts
Updated · Crowdcut
Don't watch it start to finish. Use the signals the stream already left behind (chat replay spikes, loud moments and anything viewers clipped) to pull a few dozen candidate moments, cut each into a short vertical clip with captions, keep the best, and post them over the following days. Crowdcut does the finding and cutting for you: paste the VOD link and clips start reaching your review queue as each 30-minute section is processed.
Why scrubbing doesn't scale
A four-hour VOD is four hours of footage. Even at double speed that's two hours of watching before you cut anything, and the best moments are easy to miss when you're skimming. The faster way is to let the data point you at the timestamps first, then only watch those.
The signals that point to good moments
- Chat speed. When messages per second jump well above the stream's recent pace, something happened. Twitch and YouTube both keep chat replay for VODs.
- Loudness. Shouting, laughter, game stings and crowd noise all show up as peaks in the audio.
- Viewer clips. On Twitch, moments several viewers clipped are already vetted.
- Comment timestamps. On YouTube, timestamps people leave in the comments mark what they rewatched.
- The transcript. Reading what was said around each peak tells you whether there's a payoff or just noise.
A workflow that works
- Secure the VOD before your platform deletes it (on Twitch, about a week for most channels).
- Mark candidate windows from the signals above. Aim for a few dozen.
- Cut each one to a single moment and reframe it to vertical 9:16.
- Add captions and a hook written for that clip.
- Review them side by side and keep the strongest.
- Post them over several days rather than all at once.
How Crowdcut handles a long VOD
Long VODs are processed in 30-minute sections, so Crowdcut never has to download the whole stream at once. For each section it measures loudness, reads the chat replay for that stretch (Twitch and YouTube), picks the strongest windows, transcribes only those, and cuts them. Clips reach your review queue minutes after their section finishes, hours before a marathon stream is fully processed. Paste several links at once and they're worked through as a series.
Kick VODs work from the same paste-a-link flow; there the moments come from loudness and the transcript.
How many Shorts can one VOD give you?
That depends on the stream, but your plan sets the monthly ceiling: the Clipper plan includes 40 clips a month, Creator 100, Starter 250 and Growth 750. A clip counts once, when it first reaches review; re-renders after you edit the hook or captions are free.
Questions
How long does Crowdcut take on a 4-hour VOD?
Clips start arriving within minutes of each 30-minute section finishing, so you can review the first ones while the rest of the stream is still being processed.
Does it work on Kick and YouTube VODs too?
Yes. Paste a Twitch, Kick or YouTube link. Chat replay is used on Twitch and YouTube; on Kick the moments come from loudness and the transcript.
How long can the VOD be?
Hours. Long VODs are walked in 30-minute sections, so marathon streams work the same way as short ones.
Can I edit the clips it makes?
Yes. Change the hook, fix a caption, trim the start or end, or switch the style; the clip re-renders and re-renders don't count against your plan.
Where do the Shorts go?
Download each clip with its title, description and tags for YouTube Shorts. Approved clips can also go straight to your TikTok drafts.
